Influencer marketing for product launch campaigns: the week-by-week plan

A launch gets one real shot at attention, so we sequence creators like a media plan: seeded early, teasing before the date, loud on launch day, reviewing in week two and still present a month later.

In short

  • Run a launch in five phases: seeding, teasers, launch-day wave, review wave and sustain. For a physical product, start planning six weeks before the date.
  • Put an embargo in every contract: exact date and time in IST, what it covers, and what happens if someone posts early.
  • Budget separately for creator ads on the best launch posts. One published benchmark puts the media spend at two to four times the creator fee.
  • Keep review creators posting after launch day. Buyers who were not convinced by the launch noise search for verdicts a week or two later.

Influencer marketing for a product launch works in five overlapping phases: seed the product with a few trusted creators before the date, tease it to their audiences, release a coordinated wave of posts on launch day, follow with in-depth reviews over the next one to two weeks, and sustain interest with lighter content for a month or more. The order matters more than the number of creators.

This page lays out the timeline, how to run embargoes and posting windows, how to connect creator posts to paid ads and what a launch costs. It works alongside gifting and product seeding, which handles boxes and logistics, and our guide to influencer marketing in India.

The launch timeline at a glance

L is launch day. A launch with a physical product needs about six weeks; apps and services can compress the first two phases.

Two publicly reported launches show the range. A smartphone launch in July 2025 used 250 tech micro-creators on Instagram and YouTube plus a celebrity launch film, and the team behind it reported 15.15 million Instagram Reels views and a day-one sell-out. A cold-coffee launch tied to Minecraft used 28 streamers, with the lead streamer's launch stream reported at 1.2 million views over a weekend. Both are brand or agency reported, neither is our work, and both are reminders that launches succeed through sequencing and fit, not one big name.

Phase 1: seeding, the part most brands skip

Seeding means putting finished or near-final units with review creators weeks before the date, under embargo. It does three jobs. It gives creators time to use the product, so reviews are based on real use. It gives you early feedback, including faults, while there is still time to adjust messaging. And it lets drafts be written, approved and scheduled before the rush.

Choose seeding creators for the trust their verdicts carry in your category: gadget reviewers for electronics, ingredient-aware creators for skincare, home cooks for food. Follower count is secondary. Our Gully Score puts 20 of its 100 points on buyer fit for this reason.

Decide in advance whether units are loaned and returned or kept, because that changes the tax treatment, and put that choice in the contract. Free units are a material connection under ASCI's influencer guidelines, so any post about them needs a label even if no fee is paid. Our ASCI influencer guidelines explainer and the gifting page cover both points.

Embargoes that hold

An embargo is the contract term that stops a creator publishing before a set time. It protects a launch from leaks and gives every outlet the same starting line. What to put in it:

  • Exact date and time in IST, not "launch day".
  • What is covered: photos, video, price, specs, packaging, unboxings, even hints in Stories.
  • What is allowed early: agreed teasers, such as a countdown or a silhouette.
  • Approval deadline: drafts approved at least 48 hours before the embargo lifts.
  • Scheduling: both Instagram and YouTube let creators schedule posts, so ask for scheduled content rather than a promise to post at 10 a.m.
  • Remedy: removal of the post and withheld payment if the embargo is broken.
  • Confirmation at L minus 24 hours: final price, availability and the exact claims the product can make.

Teasers that give people something to do

A teaser that only says "coming soon" earns a view and nothing else. Give the audience an action: join a waitlist, set a reminder, vote on a colour, or claim launch-day pricing with the creator's code. Each action can be counted per creator, so by launch day you know whose audience responds before you assign the best slots. Teasers are ads too. If a creator is paid or has the product, the label goes on the teaser even when the product itself is not shown.

Coordinating posting windows

On launch day, anchors and smaller creators have different jobs. Anchors need to post at the same minute, because a cluster of posts is what makes search, ads and brand pages light up together. Smaller creators should be staggered across the next 72 hours, so your product stays in feeds beyond day one. We pick slots from each creator's own analytics, since Instagram Insights and YouTube Studio both show when followers are active.

A sample run-sheet for a 10 a.m. embargo:

Time (IST)WhoWhat
08:00Brand and usFinal check of site or app, stock, pincode coverage, support team briefed
10:00AnchorsPosts go live; Instagram Collab on the strongest so they appear on the brand grid too
10:30 to 13:00Micro wave 1Reveal Reels and Stories across languages
15:00BrandReposts, pinned FAQ comment, community replies begin
17:00 to 20:00Micro wave 2Evening slots for audiences that scroll after work
20:00UsFirst scoreboard: views, clicks, orders, comment questions
L plus 1Review creatorsLong-form reviews and Shorts go live

Overlap between creators' audiences is useful on launch day, because seeing the same product from three trusted people in a day is persuasive. It is wasteful in the sustain phase, so we de-duplicate audiences then.

Pairing creator posts with creator ads

Partnership ads run a creator's post from the brand's ad account with the creator's permission, so it keeps the creator's handle and trust while reaching audiences the creator does not. A 2026 creator-platform survey found 76.6 per cent of brands have run partnership ads with influencers. For a launch, we plan the flight in three steps:

  1. L to L plus 3 days: run the three to five strongest posts to a broad audience to widen reach while news is fresh.
  2. L plus 3 to 10 days: retarget people who watched at least half a video or clicked, using review clips that answer objections.
  3. L plus 10 days onward: move proven creative into conversion campaigns, mixing in UGC-style assets from sustain-phase creators.

Settle rights in the contract before posting. Published rate cards add roughly 60% to 120% over an organic post for whitelisting, or 20% to 50% per 30 days, and media is a separate budget. For more on mechanics and costs, see creator ads and whitelisting.

Measuring a launch beyond day one

Judge each creator against the job they were given. Anchors earn their fee on reach and the spike in branded search. Review creators are judged on link clicks, saves and the quality of comment questions. Micro creators are judged on cost per view and cost per click, and sustain creators on cost per sale and on how many usable assets they leave behind. Read the first 72 hours for orders, clicks and stock burn; read week two for search and add-to-cart movement from the review wave; read weeks three to eight for cost per sale. If you have run a launch before, compare against it on the same measures. For method, see how to measure influencer marketing ROI.

Choosing creators for a launch

A launch needs four kinds of creator. Review creators (micro to mid) give credibility. Anchors (mid to macro, or a celebrity where the budget fits; see celebrity and macro influencers) provide the single moment. Micro creators in the right cities and languages provide breadth. Nano creators carry the sustain phase cheaply. Check each creator's recent brand posts for competing launches inside your window: a 30-day exclusivity clause adds about 30% to 50% to a fee in one published rate card, so use it only on anchors.

Costs

Creator fees follow the typical asking ranges: about ₹8,000 to ₹80,000 for a micro Reel, ₹50,000 to ₹3.5 lakh for a mid-tier Reel, ₹2 lakh to ₹8 lakh for a macro Reel, and ₹20,000 to ₹1.2 lakh for a micro YouTube dedicated video. Launch extras sit on top: usage rights (about 30% to 50%), a short exclusivity window and a rush premium if briefs are late. On the Gully pricing page, ₹3 to 10 lakh in creator spend typically buys a regional launch or a national micro push, and ₹10 to 25 lakh a national launch with creator ads. Published benchmarks put agency fees at 15% to 25% of creator spend. See what creators charge in India, our pricing and the influencer cost calculator.

How we run it

  • Brief and call. We ask for the launch date, what is locked and what can still change, stock and pincode plan, competitor launches in the window and the claims you can substantiate.
  • Plan within 48 hours. You receive the five-phase timeline, a named shortlist per phase with Gully Scores, and a cost estimate that shows seeding, anchors and ad media separately.
  • Contracts, embargo and disclosure. Each creator signs dates, embargo terms, the exact label and usage rights. Read our guide to influencer contracts in India.
  • Approvals. Scripts and drafts are checked for claims and labels, then sent to you; two rounds of revisions are standard.
  • Launch day. Your strategist runs the run-sheet and a first-72-hours scoreboard, and flags comment questions for your support team.
  • Creator ads and weekly reports. Best posts turn into partnership ads; reports rank creators on cost per result and recommend who to rebook.

Frequently asked questions

How do you use influencers for a product launch?

In sequence. Seed the product to a few trusted reviewers before the date, release teasers from a wider group in the final two weeks, post a coordinated wave on launch day, then add in-depth reviews and lighter content for the following weeks. The best posts also run as paid creator ads. Our creator ads service covers that last step.

How far in advance should we start influencer outreach for a launch?

Six weeks before the date for a physical product: one week to plan and contract, two to three weeks for units to be delivered and tried, then teasers in the last two weeks. Apps and services can move faster if beta access is ready. Rush turnarounds under 48 hours carry a published premium of about 25% to 40%, so briefing early also saves money.

How many influencers do we need for a product launch?

It depends on the budget and geography. A regional launch can work with 20 to 60 micro creators and a few mid-tier names; a national launch usually needs 50 to 150 creators across tiers, including one to three macro creators. A smaller group of well-chosen reviewers often beats a long list of weak fits.

What is an influencer embargo?

An embargo is a contract term that stops creators from posting reviews, reveals or specifications before a set date and time. It keeps coverage inside one window and protects launch news. A good one states the time in IST, lists what is covered, allows agreed teasers and sets a remedy, such as removal and withheld payment, if it is broken.

Should influencers get the product before launch?

For physical products, yes: reviewers need time to use it, and honest reviews need real use. Free units are a material connection under ASCI rules, so any post must carry a clear label, even if the creator was not paid. See gifting and seeding for logistics and the tax position.

How much does an influencer product launch cost in India?

Creator fees follow published ranges, for example about ₹8,000 to ₹80,000 for a micro Reel and ₹50,000 to ₹3.5 lakh for a mid-tier Reel. Launches typically add usage rights, a short exclusivity window and ad media on top. Check influencer rates in India and the cost calculator to size your own plan.

What if a creator's review is negative?

Seeding before launch is how you find out early. Creators can give private feedback while the embargo holds, which lets you fix messaging or a flaw. We never script a creator's verdict, and ASCI expects honest opinions. A mixed review that covers your strengths often persuades more buyers than uniform praise.
