Live commerce and influencer marketing in India: what works, what has failed and how to run a live sale

Live commerce means a creator sells products on a live stream while viewers ask questions and buy. In India it works as a sale-day and launch add-on, not a mass channel. Here is what the platforms confirm, what has failed, and how to run one.

In short

  • Treat live commerce as a niche add-on for launches and sale days. Storyboard18's February 2026 review calls it a niche format that has not become a mass retail channel in India.
  • Amazon Live (2022) and YouTube Shopping's affiliate programme (25 October 2024, with Flipkart and Myntra) are the confirmed creator routes. Neither source states commission rates.
  • ASCI expects creators to announce a paid link at the start and end of a live stream. Script the claims before going live; real-time improvising is where brands get into trouble.
  • We found no published Indian rate card for live hosts, so budget a host fee plus a commission on tracked orders and cap the discount you can afford.

Live commerce in India means a creator or host demonstrating products on a live stream while viewers ask questions and buy through a link or in-app button. It works best as an add-on for a launch or a sale day, in categories where a live demonstration answers the buyer's question. It has not become a mass retail channel, and a plan that depends on it alone is risky.

This post goes one level deeper than our guide to influencer marketing in India and sits beside our performance influencer marketing work, where creators are paid for outcomes. We separate what the platforms confirm from what is hope, then show how to run a live sale and how to count it.

Why it stayed niche

Storyboard18's review lists the reasons, and each one changes how you plan:

  • Thin unit economics. Low order values meet fulfilment, production, creator and technology costs. Plan the margin before the discount.
  • Connectivity. Buffering hurts completion. Test the stream on a mid-range phone on mobile data.
  • Low-ticket impulse buying. Anything needing research sells slowly live. Pick products under a "decide in ten minutes" threshold.
  • Trust. Shoppers want the buyer protections they get from mature e-commerce. Sell through a marketplace or a checkout people recognise.
  • Fragmentation. In India live commerce is usually an add-on to a larger platform, not a stand-alone destination.

The same article reports that several Indian live-commerce start-ups were shut down or scaled back, including a Sequoia-backed one and a YouTube-owned one. That is a warning against building a plan on a single live-shopping app that may not exist next year.

Three ways to run a live sale

RouteHow it worksYou controlWatch out for
Marketplace liveA creator or brand streams inside Amazon, Flipkart or a similar app; viewers buy in-appSlot, product list, offerSlots and access depend on the platform and your seller account
Creator-hosted liveThe creator streams on YouTube or Instagram with a pinned link, code or tagged productsHost choice, script, offerAttribution is manual; checkout leaves the stream
Brand-hosted live with a creator guestYour account streams and the creator co-hosts for credibilityEverything, including audience dataYour own audience size sets the ceiling

In our view the creator-hosted route is the easiest to test because it needs no platform approval. Marketplace live is the one to use when a sale event already drives traffic to the app.

Products and moments that suit a live

Choose products where seeing it helps: a skincare shade, a gadget's size, a fabric's drape, an appliance in use. The moment matters as much as the product: a sale day with a deadline, a launch with a first-order offer, or a festival gifting window. A live that is not tied to a reason to buy now fills a stream with browsers.

For awareness-led live streams, the pattern differs. In 2025, exchange4media reported a cold-coffee launch sponsored across 27 gaming live streams, where one launch stream drew 1.2 million views and 6.6 million impressions over a weekend. That was a sponsored stream, not a live shop, and it counts reach, not orders.

Run of show

  1. Seven days out: confirm the host, the offer and the stock. Do not announce a deal you cannot fulfil.
  2. Five days out: the host posts two teasers (a Reel and a Story) with a reminder, and you open the reminder sign-up if the platform has one.
  3. One day out: rehearse for 20 minutes with the host and a moderator. Agree the claims list, the price points and the order of products.
  4. Live (45 to 60 minutes): open with the strongest product, demo each item for 3 to 5 minutes, take questions between items, and close with a time-limited offer. A moderator pins the label, link and code.
  5. Within 24 hours: the host posts a clip of the best moment. Collect questions that went unanswered; they are your FAQ.
  6. Day 3 to 7: reconcile orders, returns and the code redemptions against the stream.

A moderator is not optional. The host cannot read the chat and demonstrate at once, and the best live sales answer the same three questions again and again: price, size or shade, delivery.

Rules for live claims

Live is the riskiest format for claims because nobody reviews the words before they go out. ASCI's influencer guidelines say live streams must announce the disclosure at the start and end, and that a label must be upfront and prominent. Write the announcement into the run of show and pin a written label in the chat.

Endorsers also carry due diligence duties. Under the Guidelines for Prevention of Misleading Advertisements and Endorsements for Misleading Advertisements, 2022, notified on 9 June 2022, the CCPA can fine advertisers and endorsers up to ₹10 lakh, and up to ₹50 lakh for subsequent contraventions. Give the host a short list of claims you can prove and a list of lines they must not say: no health outcomes, no guarantees, no comparisons you cannot back. For health and finance products, read our rules on health influencers and finfluencers first. See the full ASCI influencer guidelines explainer. This is general information, not legal advice.

What it costs

We found no published Indian rate card for live hosts, so we do not quote one. In practice the cost has four parts:

  • Host fee. A fixed fee for the stream plus teasers. A live takes more of the creator's time than a Reel, so expect asks above the figures in our influencer rates guide, and use a lower fixed fee with a commission as the counter.
  • Commission. A share of orders tracked to the host's code or link. Amazon and YouTube both pay affiliate commissions to eligible creators but neither source we read states the rate.
  • Production. Lighting, a second phone for the product close-up, and a moderator.
  • Offer cost. The discount you fund is the largest line. Set it from your margin, not from the creator's ask.

The cost calculator can model the fixed part. Published benchmarks suggest agency management fees of 15 to 25 percent of creator spend.

Common mistakes

  • Funding a discount you cannot afford. A deep offer on a thin-margin product turns a good stream into a loss.
  • Showing too many products. Viewers drift after the fourth. Plan five or six at most for an hour.
  • A host who has not used the product. Questions expose it within minutes.
  • No moderator. Unanswered questions about price and delivery are lost sales.
  • No replay plan. The live is gone in an hour unless the host cuts and posts the best three minutes.
  • Counting views as sales. A stream with a big peak and few orders is a reach buy, not a live sale.

What to count

MetricWhy it matters
Peak and average concurrent viewersAverage shows how many stayed; peak flatters
Orders per 1,000 viewersThe number that compares one host with another
Orders in the live window and the next 24 hoursLive sales spill into the following day
Cost per order, including the offerThe comparison with your paid-ads cost per order
Return rateLive impulse buys return more often; track it by host
Questions answered in chatTells you what to put on the product page

Live commerce and the creator platforms

Not every platform supports it. Short-video apps in India have tried live selling and scaled back, which we cover in Moj, Josh and ShareChat for influencer marketing. On Instagram, a live is a good way to reach a creator's community, but the checkout happens elsewhere; our Instagram influencer marketing page covers the wider mix. For product launches, a live is one beat among several: see product launch influencer campaigns.

Frequently asked questions

Does live commerce work in India?

It works for the right product and moment, but it has not scaled like it has in China. Storyboard18's February 2026 review lists thin order values, patchy connectivity, low trust on bigger purchases and fragmented platforms as the reasons, and notes several start-ups wound down. Use it for launches and sale days, and judge it by orders per hour, not views.

Which platforms can Indian creators use for live shopping?

Amazon Live runs on Amazon.in for creators in its Influencer Programme, who need a YouTube, Instagram or Facebook account. YouTube's affiliate programme lets eligible creators tag Flipkart and Myntra products in live streams. Storyboard18 also reports Myntra and Nykaa building shoppable live inside their apps. Access rules change, so check each platform's current page.

How much does a live commerce creator charge in India?

We could not find a published Indian rate card for live hosts. Creators usually quote a fixed fee, sometimes with a commission on orders. A live takes more of their time than a Reel, so expect asks above the Reel and integration figures in our influencer rates guide, and negotiate a lower fixed fee with a commission.

Do creators need to disclose paid promotion during a live stream?

Yes. ASCI's influencer guidelines say live streams must announce the disclosure at the start and at the end. Any partnership, free product or commission is a material connection. Pin a written label in the chat as well. Our ASCI influencer guidelines explainer lists permitted labels. This is general information, not legal advice.

What products suit a live sale?

Products that gain from a demo or a live answer: skincare with a texture or shade, small kitchen appliances, accessories, fashion with try-ons, gadgets with a visible feature. Avoid products with high return risk, complex claims or high prices needing research. Storyboard18 notes impulse buying in India is mostly limited to low-ticket items.

How do I track sales from a creator's live stream?

On marketplaces, use the platform's own attribution for the stream or the creator's affiliate link. On YouTube or Instagram, give the host a unique code and a tracked link, and compare orders in the live window and the following 24 hours. See our guide to tracking influencer sales with discount codes.
