In short
- Write the test plan before the brief: which ad account, which placements, which current ad the new videos must beat, and how much each ad spends before you judge it.
- India has no reliable published UGC rate card. Compare quotes line by line on length, hooks, rights window, platforms, edits and raw files, not on the headline price.
- Ask each creator for three alternate hooks on the same body. One shoot then gives several ads and shows whether the opening or the message did the work.
- Judge on hook rate, hold rate, click-through and cost per result against your current creatives, with the minimum spend per ad set before launch.
To run a UGC campaign, decide which ads the videos will feed and how you will judge them, brief a batch of creators on one page, write the usage rights before the shoot, review the videos together and test concepts and hooks in your ad account against what you run today. UGC means creator-made video that you pay for and use in your own ads, product pages and listings, so the creator's follower count matters little. This playbook assumes you have chosen UGC; our UGC content creators page explains the formats and when UGC beats an influencer post.
If the term is new, read what UGC content is. For the channel as a whole, see our guide to influencer marketing in India, and our how we work page for the process we run.
Step 1: write the test plan before the brief
Most UGC campaigns fail at the end because nobody wrote down how the ads would be judged. Fill this sheet first.
| Field | Example answer |
|---|---|
| Ad account and placements | Meta feed and Reels, YouTube Shorts ads |
| The ad to beat | Your best current brand-made creative |
| Primary metric | Cost per purchase, or cost per install |
| Supporting metrics | Hook rate, hold rate, click-through |
| Minimum spend before judging | A multiple of your target cost per result, such as twice |
| Number of concepts and hooks | Two concepts, three hooks each |
| Decision date | A fixed day, with who decides |
The minimum spend is our practice, not a platform rule. It stops you pausing an ad after three clicks and calling the creator a failure.
Step 2: pick concepts by the barrier they remove
Choose two concepts, not five. Match each to what stops people buying.
| Barrier | Concept | What the video shows |
|---|---|---|
| "I do not trust it" | Testimonial | A direct line to camera about a real problem, with the result in view |
| "I cannot see how it works" | Demo | The product doing the job, start to finish, in one take |
| "I did not know I needed it" | Problem and solution | The annoying moment, then the fix |
| "How is it better than the other one" | Comparison | Two options on the same task |
| "Is it worth opening" | Unboxing | The parcel, the first reaction and the proof shot |
Each concept should carry one claim. Put the second claim in a second video. Our UGC service page has the first-three-seconds notes for each.
Step 3: budget when there is no benchmark
We know of no reliable published India UGC rate card, so do not trust a number that looks too precise. Build the budget from the drivers instead:
| Line | Source of the number |
|---|---|
| Base fee per video | Real quotes. As a placeholder only, a nano Reel runs about ₹2,000 to ₹10,000 |
| Rights uplift | About 35% in our planning default; one rate guide puts perpetual rights at 80% to 150% |
| Whitelisting from the creator's handle | One rate guide puts it at 60% to 120% above an organic post |
| Revisions beyond two rounds | One rate guide quotes ₹5,000 to ₹30,000 each |
| Rush under 48 hours | Published guides add 25% to 40% |
| Ad media for testing | Your own line, separate from creator fees |
| GST at 18% and agency fee | Extra; published benchmarks suggest agency fees of 15% to 25% of creator spend |
Each of those percentages comes from published rate guides of low confidence, so treat them as a negotiating map, not a price list. Use the cost calculator for the paid-post side and the rates guide for the caveats.
Step 4: choose creators by sample, not by followers
Ask for a 15-second sample or past work before booking. You are checking delivery, not fame: clear audio, natural light, a face that looks like a customer, a hook in the first second and a pace that survives a thumb scroll. Followers matter only if you plan to post from their handle. Our guide to finding UGC creators in India scores portfolios on eight criteria and describes a paid test of one video with three hooks.
Step 5: compare rights like a quote sheet
A cheap UGC quote often buys a narrow licence. Put these eight lines in writing and compare quotes on them.
| Term | Ask for | What a low quote often omits |
|---|---|---|
| Platforms | Meta, YouTube, your site, marketplaces | Anything beyond organic posting |
| Paid or organic | Both | Paid use |
| Duration | Six months or more | A 30-day window |
| Territory | India, or wider if you advertise abroad | Any statement |
| Edits | Cut, caption, change music, re-voice | Edit rights |
| Raw files | Unedited clips and alternate hooks | Raw files |
| Whitelisting | Permission to run from the creator's handle | Handle use |
| Likeness and voice | Reuse in other creative | Likeness beyond this campaign |
See our guides to usage rights and influencer contracts.
Step 6: brief a batch on one page
Send every creator the same page:
- Product truth and the single claim per video.
- Claims you cannot make.
- Format: vertical 9:16, length, and the concept.
- Audio: the creator's own voice, no licensed music.
- Hooks: record three alternate openings, then the same body.
- On screen: what must be visible and in what order.
- Naming: BRAND_creator_concept_hookA_v1, so files sort themselves.
- Delivery: a shared folder and a date.
Ship product to everyone together so the shoot window is the same. A fortnight is a sensible calendar:
| Days | Work |
|---|---|
| 0 to 3 | Samples, contracts, addresses |
| 3 to 5 | Product dispatch |
| 6 to 10 | Shoot window |
| 11 to 14 | Batch review and one round of edits |
| 15 | Upload to the ad account |
Step 7: review the batch together
Check every video before anything reaches your ad account:
| Check | A fail looks like |
|---|---|
| Claim | A result the brand cannot prove |
| Product on screen | Visible only after the hook |
| Audio | Echo, music or a barking dog |
| Label, if from the handle | At the end of the caption |
| Hook clip | The alternates do not cut cleanly into the same body |
| Rights | The file differs from what the contract covers |
On disclosure: when a video runs from the creator's handle it needs a clear label upfront, and when it runs as your ad you own the claims. The Department of Consumer Affairs' Endorsement Know-hows tell endorsers not to endorse what they have not used, so ask creators to use the product first. ASCI's guidelines on synthetic content, signed on 17 September 2026, apply if an avatar or cloned voice replaces a creator. This is general information, not legal or tax advice.
Step 8: test in stages and read the numbers
Run each video as its own ad inside the same ad set with equal spend, and change one thing per stage.
| Stage | What changes | Read |
|---|---|---|
| 1. Concept | Testimonial against demo | Cost per click and per result |
| 2. Hook | Three openings on the winning body | Hook rate |
| 3. Offer | Code, bundle or shipping | Click-through and cost per result |
| 4. Audience | Broad against retargeting | Cost per result by audience |
The numbers tell you what to fix:
| Reading | Likely cause | Action |
|---|---|---|
| Low hook rate | Weak opening | New hook, same body |
| Good hook rate, poor hold rate | Slow or unclear body | Cut it shorter |
| Good hold rate, low click-through | Weak call to action or offer | Test the offer |
| Good click-through, poor purchases | Landing page or price mismatch | Fix the page |
Fresh variants should be ready before the winners tire, and the same creators who produced winners should be rebooked first. Our measurement guide shows how to report this.
Mistakes that cost UGC campaigns
- No test plan. Videos arrive and nobody knows how to judge them.
- Judging after three clicks. Set minimum spend in advance.
- Buying the cheapest quote. The rights window may be shorter than the ad.
- One hook per video. You never learn what the opening did.
- Presenting a paid testimonial as a customer review. It is a paid endorsement.

Frequently asked questions
How much does a UGC campaign cost in India?
We know of no reliable published India rate card for UGC, so quotes are per project and move with video length, number of hooks, rights window, platforms and edit rights. As a planning placeholder only, use a nano Reel fee of ₹2,000 to ₹10,000 per video plus about 35% for paid rights, then replace it with real quotes. See our rates guide.
How many UGC videos do I need to test?
Enough to compare concepts and hooks without spreading spend too thin. A first round of 8 to 12 creators, two videos each and three alternate hooks per video gives 48 to 72 openings from one shoot. If your ad budget cannot give each ad meaningful spend, test fewer concepts, not fewer hooks. Our micro-influencer playbook covers batch operations.
What usage rights should I ask for in a UGC contract?
Ask for the platforms (Meta, YouTube, your site, marketplaces), paid and organic use, a duration of at least six months, India or wider territory, permission to cut and caption, raw files and, if you want to run from the creator's handle, whitelisting. Put each in writing. See usage rights in influencer content.
Does UGC need an ASCI disclosure label?
If the video runs from the creator's own handle, it needs a clear label upfront. If it runs as your ad, you own the claims and need evidence for each, and a paid testimonial must not be presented as an independent customer review. Our ASCI influencer guidelines explainer sets out placement and timing rules.
What is the difference between UGC and influencer marketing?
UGC buys the video and the right to use it in your ads, and the creator's follower count barely matters. Influencer marketing buys a post on the creator's own account, so audience size and trust drive the fee. Many brands use both. Our guide to UGC vs influencer marketing compares costs and rights.
Can I use AI-generated avatars instead of UGC creators?
You can, but ASCI's guidelines on synthetic content, signed on 17 September 2026, require a label where AI content materially influences consumer decisions, including synthetic ambassadors. Do not present an avatar as a real customer. Real creators also tend to be easier to defend on claims. See AI-generated content rules.
