In short
- Start from what your buyer types into YouTube search, then pick the format: a dedicated review for depth, an integration for reach, a Short for cheap hook tests.
- Settle review-unit return or keep, cut-down rights and the exclusivity window in the contract. Those three lines cause most YouTube disputes.
- Review the cut through an unlisted link before it goes public, checking claims, on-screen price, the label and the first two lines of the description.
- Report at day 7, 30 and 90. A review can keep being found for months, so cost per view at day 90 matters as much as day 7.
To run a YouTube influencer campaign, map the searches your buyer types, shortlist channels that already rank for them, pick a format for the purchase, settle review units and rights in the contract, approve talking points rather than scripts, review the cut before it goes public and read the results at day 7, 30 and 90. Plan six to eight weeks to launch. Our YouTube influencer marketing page explains when YouTube beats Instagram; this is the playbook for running the campaign once you have chosen it.
The channel as a whole is covered in our guide to influencer marketing in India, and our how we work page shows the stages we follow. If you are weighing platforms, start with the best platform for influencer marketing in India.
The seven milestones
| Milestone | When | What happens | Your job |
|---|---|---|---|
| 1. Search map | Week 0 | List the queries buyers type | Name the decision the video must help with |
| 2. Channel shortlist and format | Weeks 0 to 1 | Cast channels, choose formats, cost them | Approve names and budget |
| 3. Contract and units | Weeks 1 to 2 | Terms signed, review units shipped | Approve terms; ship units |
| 4. Talking points | Weeks 2 to 3 | One-page sheet, storyboard | Approve claims |
| 5. Cut review | Weeks 4 to 5 | Unlisted draft checked | Sign off the final cut |
| 6. Publish | Weeks 5 to 6 | Pinned comment, links, first 72 hours | Test the code and link |
| 7. Reads | Day 7, 30, 90 | Reports, rebook list | Decide rebooking |
Milestone 1: map what your buyer types
YouTube is a search engine as well as a feed. Build a sheet of 10 to 15 queries and see who answers them.
| Query type | Example for a kitchen appliance | What it tells you |
|---|---|---|
| Brand name | Your brand plus "review" | Whether anyone already covers you |
| Category plus budget | "Best air fryer under ₹8,000" | The channels that own the decision |
| Comparison | Your product against a rival | Which rivals buyers weigh you against |
| Problem | "How to cook without oil" | A gentler integration angle |
The channels ranking for these queries are your first look, ahead of any list. Our guide to finding YouTube creators in India shows seven search routes.
Milestone 2: shortlist channels and pick the format
Check each channel page for four things: average views on the last 10 videos against subscribers; comment quality; how many sponsored videos appeared last month; and whether the channel already covers your category. Then choose the format by the buyer's decision.
| Situation | Format | Indicative fee, micro | Mid-tier | Macro |
|---|---|---|---|---|
| Buyer needs depth to decide | Dedicated video | ₹20,000 to ₹1.2 lakh | ₹1 lakh to ₹5 lakh | ₹3 lakh to ₹15 lakh |
| Buyer needs the message and a reason to look | Integration, 60 to 90 seconds | ₹15,000 to ₹60,000 | ₹60,000 to ₹2.5 lakh | ₹2 lakh to ₹6 lakh |
| You want hook tests or volume | Short | ₹8,000 to ₹40,000 | ₹40,000 to ₹1.5 lakh | ₹60,000 to ₹3 lakh |
These are asking prices from published Indian rate cards, not audited deal data. One published guide puts regional-language channels 40 to 60 percent below Hindi or English, which is worth testing. Milestone 3: contract and review units
YouTube contracts need five lines beyond the standard set in our influencer contract guide:
| Clause | What to write | Why |
|---|---|---|
| Review unit | Return or keep, and the date | A product returned after review attracts no TDS under section 194R; one the creator keeps is a benefit at fair market value, and TDS applies once the year's total passes ₹20,000 |
| Cut-down rights | How many Shorts or clips, and who owns the files | So you do not ask twice |
| Exclusivity | Window and named competitors; about 40% for 30 days | Avoids a rival review next week |
| Public period | Video stays public and unedited for at least 12 months (our practice) | Protects the searchable asset |
| Factual corrections | You may request fixes to errors, not to opinions | Keeps the review credible |
Ship units two to three weeks before filming, track delivery and record serial numbers on anything that comes back. The Income-tax Act 2025 took effect on 1 April 2026 and consolidated TDS provisions, so confirm section numbers with your CA. This is general information, not legal or tax advice. For paid use of the video, price rights separately: about 35% on top of the fee.
Milestone 4: talking points, not a script
Send a one-page sheet:
- The decision. What the viewer is trying to decide, in one sentence.
- Three claims you can prove, with the evidence in hand.
- Two downsides you will concede. The creator will name them anyway, and viewers trust the video more.
- Allowed comparisons and the ones you cannot substantiate.
- Price, offer, code and link.
- The label and where it sits.
Ask for a storyboard, not a script. For an integration, ask for the segment in the first half of the video, since attention falls as a video runs on. Keep the brand's brief short enough that the creator reads it; our campaign brief template shows the layout.
Milestone 5: review the cut before it goes public
Ask the creator to upload an unlisted draft and send the link. Give one consolidated list of changes within 48 hours. Two revision rounds are standard in our contracts.
| Check | What to look for |
|---|---|
| Claims | Each statement matches the evidence you supplied |
| On-screen price and offer | Current, and with the code |
| ASCI label timing | 15 seconds or less: on screen at least 3 seconds. Over 15 seconds and under 2 minutes: one third of the video. Two minutes or more: the whole section mentioning the brand |
| Paid promotion setting | Ticked in YouTube; it adds a disclosure label |
| Description | Link and code in the first two lines, before "Show more" |
| Title and thumbnail | No promise the video does not keep |
| Music and clips | Cleared, with no copyrighted material in the sponsored section |
| Competitors | None visible or named without proof |
YouTube's help page on branded content describes the paid promotion setting, and ASCI sets the label timings. See our ASCI influencer guidelines explainer. Correct facts, not opinions: if you rewrite the creator's verdict, viewers can hear it.
Milestone 6: publish and run the first 72 hours
On launch day, test the code at checkout and the link on a phone. Ask the creator to pin a comment with the code and link, reply to questions in the comments within two hours, and send you Studio screenshots at 72 hours.
| Capture | When | Why |
|---|---|---|
| Views, average view duration, retention graph | 72 hours, day 7 | Shows whether the segment held |
| Traffic sources (search, suggested, browse) | Day 7, day 30 | Shows how the video is being found |
| Link clicks and code redemptions | Daily for week 1 | Early read on action |
| Comment themes | Day 3 | Objections for the next brief |
Milestone 7: read at day 7, 30 and 90
A launch-week read misses most of a review's life. Report at three points and compare cost per view at each.
| Metric | Day 7 | Day 30 | Day 90 |
|---|---|---|---|
| Views and average view duration | Yes | Yes | Yes |
| Share of views from search | First read | Yes | Yes |
| Code redemptions and clicks | Early | Main number | Final |
| Branded search against baseline | Early | Yes | Yes |
| Cost per view, cost per redemption | Draft | Yes | Final |
For paid use, YouTube lets a brand request brand partner access to boost a creator's video, which YouTube's blog says was formerly partnership ads. Write the request and a response time into the contract. See YouTube Creator Partnerships. Rank every creator on cost per result and rebook the best for a second video.
When a YouTube campaign goes off plan
| Problem | What to do |
|---|---|
| The draft is late | Move the publish date, not the review; ask for the unlisted link 72 hours before any slot |
| The review is more critical than expected | Correct facts only, then decide whether to publish; do not ask for a different verdict |
| The code fails at checkout after publish | Fix it the same day, extend the validity, and ask the creator to update the pinned comment |
| A rival brand appears on the channel inside your window | Invoke the exclusivity clause; if none was signed, note it for the next contract |
| Views are far below the median for the channel | Check the title and thumbnail first; a better thumbnail is a cheaper fix than a reshoot |
Mistakes that waste a YouTube fee
- A word-for-word script. It sounds read, and viewers leave.
- Asking for only praise. The video then reads as an ad.
- Judging at day 7. You will undercount what search brings later.
- The link below "Show more". Many viewers never see it.
- No cut-down rights. The best clip becomes a fresh negotiation.

Frequently asked questions
How long does a YouTube influencer campaign take?
Plan six to eight weeks from brief to published video: about a week to shortlist and sign, a week for review units to reach creators, two weeks for talking points and filming, and a week for cut review. The results run for months, with reads at day 7, 30 and 90. Our how we work page shows the stages.
How much does a YouTube influencer campaign cost in India?
Published asking prices per creator run about ₹20,000 to ₹1.2 lakh for a micro dedicated video, ₹1 lakh to ₹5 lakh for mid-tier, and ₹15,000 to ₹60,000 for a micro integration. Add usage rights, exclusivity, GST and review units. See YouTube influencer rates in India for the full table.
Should I choose a dedicated video or an integration?
Choose a dedicated video when buyers need depth, such as a laptop or a finance app, and an integration when you want reach and a clear message for less money. Many campaigns use one or two reviews and several integrations. Our guide to integration vs dedicated video compares costs and results.
Should the brand approve the script for a YouTube video?
Approve the talking points, claims and storyboard rather than a word-for-word script. Viewers can tell when a creator reads a brand script, and it lowers trust. Then review the finished cut through an unlisted link for claims, price, label and links before it goes public. Our campaign brief template shows what to include.
How do I track sales from a YouTube video?
Combine a unique code spoken and shown on screen, a tracked link in the first two lines of the description, a pinned comment, an easy-to-say landing page and branded search before and after. Many viewers watch on a TV or laptop, so clicks understate the effect. See UTM links for influencer campaigns.
What if the creator's review is critical?
Agree up front that you may correct factual errors, but you cannot buy a verdict. Viewers trust channels that name downsides, and a review with none reads as an ad. Brief the creator on the three claims the product can prove and let them choose the rest. If the product is not ready for honest review, wait. Our YouTube creator finder covers vetting.
